How to review and optimise your production workflow
Efficiency is the secret to scaling your business without burning out or wasting precious capital.
To make your production more profitable and less stressful, you must map out every step of your process to identify "bottlenecks"—the points where work piles up— and eliminate any activity that adds cost without adding value to the customer.
1. Map your current process
You cannot improve what you cannot see. Start by creating a "Value Stream Map." This is a fancy way of saying you should draw a flow chart of every single step your product takes, from the moment raw materials arrive to the moment the finished item is packed for shipping.
- Physical steps: Cutting, assembling, painting, drying.
- Administrative steps: Quality checks, logging batch numbers, printing labels.
- Movement: Walking from the workbench to the storage cupboard.
2. Identify the bottlenecks
Look for the points in your workflow where items sit waiting to be processed. If your 3D printer takes four hours but your assembly takes ten minutes, the printer is your bottleneck. To optimise, you don't need to make assembly faster; you need to find a way to make the printing stage more efficient or increase its capacity.
3. Eliminate the "7 Wastes" (Lean Principles)
Lean manufacturing focuses on removing "Muda" (waste). In a UK workshop or home-studio setting, use the acronym TIMWOOD to spot where you are losing money:

- Shine: Clean your equipment daily. It helps you spot maintenance issues before they cause a breakdown.
- Standardise: Create a simple checklist for how a task is done so it's the same every time.
- Sustain: Make these habits part of your daily routine.
Pro Tip: Try the "Five Whys" technique. If a problem occurs, ask "Why?" five times to get to the root cause. For example: "Why is the paint peeling?" ... "Because the surface was oily" ... "Because the cleaning cloth was dirty" ... "Because we ran out of clean cloths." The solution isn't better paint; it's a better laundry schedule for your rags.
5. Review and iterate
Optimisation isn't a one-time job; it's a cycle. Once you have improved one area, a new bottleneck will likely appear elsewhere. Set aside time once a month to review your production data—how many units did you make? How much waste did you throw away? Use these figures to guide your next round of improvements.
